Total float is the time between the early and late finishes of an activity. It's a measure of how much delay the activity can have without delaying the entire project.

Free float is the time between the early finish of one activity and the early start of a subsequent dependent activity. It's a measure of how much delay the activity can have without delaying the next dependent activity.

For example, if the activity is delayed beyond the free float, the dependent activity will not meet its early start, but as long as the total float is not exceeded, the dependent activity will start before its late start and will not delay the entire project.

Items on the critial path will have zero float.

 
The simple way to think of it is if you have two tasks that you are doing at the same time but one is shorter, the shorter task will have free float. That is you will be done with that task earlier than the other. This assumes that both need to be complete to start the next task.

For example you are sanding floors and window sills at the same time, but both need to be completed prior to painting. If the floors take 5 days and the window sills take 2 days, the window sill task has 3 days of free float.

You could also think of Free Float activity as the amount of time that the finish of an activity can be delayed without delaying the earliest starting time for the following activity. or FF = ES - EF

FF - Free float for this activity

ES - Early start of following activity

EF - Early finish of this activity
